One campaign, 40 versions: the communication problem of a chain

A campaign sent over a WhatsApp group becomes 40 different versions. How to make the brand look the same everywhere — without straitjacketing the store.

A small chain handles communication in a WhatsApp group. A 20-location chain discovers the same file has become 20 versions: one stretched, one with the old logo, one with pricing from another region, and three that never made it on screen at all.

The three real problems of a chain

  1. Consistency. The brand has to look the same in every city.
  2. Timing. A national campaign that goes live on different days stops being national.
  3. Visibility. Without knowing what is on screen in each store, the chain has no control at all.
What standardisation is NOT

It is not forbidding the location from communicating anything. A franchisee with no space for a local promotion improvises a poster in a word processor — and then you lose standardisation entirely.

The model that works: fixed core + local space

LayerWho controls itExample
BrandFranchisorIdentity, positioning, national campaign
SeasonalFranchisorKey dates, product launches
RegionalFranchisor / regionalPricing and availability by area
LocalThe locationOpening hours, job vacancies, local events

The first two layers are published from head office and cannot be altered. The last belongs to the franchisee, within a limit of space and rules — which resolves the tension between control and autonomy.

The campaign kit that prevents improvisation

Every campaign sent to the network needs
  • Artwork in the correct screen format (16:9), not the Instagram post
  • A start date and an end date
  • A version with and without price, for regions with different pricing
  • Instructions on where to display it (window, counter, waiting area)
  • A named person responsible at the location

Why a WhatsApp group does not scale

The file is compressed, loses quality and gets lost in the scroll. There is no confirmation of who published it, and no way to take an expired piece down. It works up to about five locations; beyond that, the cost of checking exceeds the cost of any system.

Publish once, appear in every location

That is the structural change: instead of sending a file, head office publishes to the screen network and each location receives it automatically. Timing becomes guaranteed and the artwork arrives intact. How to run that day to day is in centralised campaigns across locations.

The brand manual has to reach the screen

Most manuals cover the shopfront, uniforms and stationery — and say nothing about what may appear on the store screen. That leaves the screen as no-man’s land, on the most visible surface of the point of sale.

Frequently asked questions

How do I stop a location editing the national campaign?+

With permission separation, not with a request. Mandatory content is published by the network and the franchisee manages only the slots released to them.

What if a location has different pricing?+

That is what the regional layer is for. Sending one piece with national pricing to an area with different prices creates complaints at the counter — the most common mistake in a growing chain.

How much autonomy should a franchisee have?+

Enough to communicate what is genuinely local: hours, events, hiring. Autonomy over the brand tends to create rework; autonomy over operations creates engagement.

Does this apply to company-owned chains?+

Equally — the only difference is that control is easier. The problems of timing, versions and visibility are identical.
